You buy an 11-speed cassette because it was on offer, fit it, and discover the shifting is unusable — because the shifter and derailleur were never going to talk to it. This guide explains what a cassette and a rear derailleur each do, which parts must match, and what a sensible drivetrain upgrade costs in ₹.
What is a bicycle cassette?
The cassette is the stack of sprockets on your rear wheel. Two numbers describe it:
- Speeds — how many sprockets. Entry hybrids and MTBs in India are commonly 7, 8 or 9-speed; mid-range road bikes 10 or 11-speed; newer performance bikes 12-speed.
- Range — written as smallest-largest tooth count, like 11-28T or 11-42T. A bigger largest sprocket means an easier climbing gear.
There is also a distinction that trips people up on budget bikes: a freewheel threads onto the hub and contains its own ratchet, while a cassette slides onto a splined freehub body. They are not interchangeable. Most bikes under about ₹20,000 in India use a freewheel, like the Shimano TZ-500 7 Speed Freewheel at ₹830 — a common replacement on entry hybrids. Fixed-gear and track bikes use a single sprocket instead, such as the Shimano Dura-Ace Track Sprocket at ₹1,830.
What the rear derailleur does
The rear derailleur moves the chain across the cassette and, just as importantly, keeps chain tension using its spring and cage. Its two limits matter for compatibility: cable pull ratio (how far it moves per millimetre of cable) and maximum sprocket size it can wrap around.
Cassette and derailleur compatibility: the rules that matter
- Shimano 8, 9 and 10-speed MTB share the same cable pull. An 8-speed derailleur will generally work with 8 and 9-speed shifters and most 10-speed MTB shifters. The exception people get caught by is Tiagra 4700, which uses 11-speed geometry despite being a 10-speed group.
- 11-speed is a different standard. Shimano changed derailleur geometry and cable pull for 11-speed, so you cannot run an 11-speed cassette with an 8/9/10-speed derailleur and shifter. Upgrading to 11-speed means cassette, chain, derailleur and shifters together.
- Chains are narrower as speeds increase. You can usually run a narrower chain on a wider system — a 9-speed chain on an 8-speed setup is fine — but not the reverse.
- Check the derailleur's max sprocket. Fitting a 42T cassette to a derailleur rated for 34T will not shift into the biggest cog, no matter how you adjust it.
- Freehub body standard. An 11-speed road cassette needs a longer freehub body. Older wheels physically cannot take one.
When is a drivetrain upgrade actually worth it in India?
Honestly, less often than the internet suggests. Three cases where it pays:
- You cannot climb your local hills. Swapping to a wider-range cassette (say 11-34T instead of 11-28T) plus a medium-cage derailleur is the single most useful upgrade for Indian riders on hilly commutes.
- Everything is worn anyway. If the chain has stretched past 0.75% and the cassette is skipping under load, you are replacing both regardless — that is the moment to reconsider gearing.
- Shifting has never been good. Very cheap 7-speed freewheels are genuinely poor. Going to a proper 8 or 9-speed cassette-and-derailleur setup is a real improvement.
What is not worth it: buying an expensive cassette to save 80 grams while riding on a heavy commuter frame in Indian traffic.
What you need to do the job

Drivetrain care beats drivetrain upgrades
In Indian riding conditions — monsoon grit, dust, road slurry — a clean and lubricated 8-speed drivetrain shifts better than a filthy 11-speed one. Degrease the chain and cassette every two to three weeks in the wet season, re-lube, and wipe off the excess. Measure chain wear with a gauge and replace the chain at 0.5–0.75% stretch; do that consistently and one cassette will outlast three chains.
